A comprehensive project helping one of the largest charities in the UK implement a digital transformation project to increase efficiency.
Wellcome Trust is a charitable organisation founded 1936 by Henry Wellcome, a pharmaceutical engineer.
With a £37.6 billion investment portfolio, its missions are global and aimed at improving health outcomes and climate change.
Wellcome Trust Digital and Technology Division (D&T), comprising of approximately 158 employees, are undergoing a digital transformation. Although great strides have been made improving services and performance, more work was required to realise benefits and achieve transformational outcomes.
Challenges such as inefficient service delivery processes, unclear roles and responsibilities, underutilisation of tooling and resources, and lack of automation and innovation was impacting end-user satisfaction and ultimately costs. Hosting services were outdated and there was a strong desire to improve operational efficiency and reduce costs.
Intergence was appointed to execute a Top-Down Strategy Development Project to align Wellcome Trust’s technology operations with its strategic vision, ensuring that digital investments delivered both short-term efficiency savings and long-term transformational improvements.
A Project Charter workshop was initially held with senior leadership representatives to establish the objectives, scope and approach of the project. The charter was used by Wellcome to communicate the value of the project and secure commitment and buy-in across the organisation.
The project was delivered over 3 months and followed a structured and proven methodology from project initiation, conducting As-Is, To-Be and Gap Analyses to compiling the results.
Activities included an Options Appraisal, to help Wellcome evaluate and select their preferred Target Operating Model, as well as mapping and documenting Processes, Workflows and Roles and Responsibilities, to eliminate non-value add activity, improve decision making and increase end-user satisfaction.
A key outcome of the project was a Strategic Roadmap, supported by a High-Level ROI. The roadmap comprised of a list of initiatives to achieve D&T’s desired User-Centric Vision for the technology organisation, whilst addressing immediate priorities.
The ROI for advancing the technology transformation was compelling, projecting a 20% Return Over 5 Years, with net savings in year 2. Benefits would be achieved from operational efficiencies, process automation and a more robust and economically viable operating model.
Intergence continue to support D&T with the next stage of their project, addressing immediate priorities and process improvements, leveraging AI, Automation and Integration as well as laying the foundations for transitioning to their future User-Centric Target Operating Model.
